What is going wrong
It will not turn on at all

It blows but the air is not warm

It runs briefly then shuts off
Short cycling. Frequently a dirty flame sensor, a restricted filter, or an overheating limit switch tripping.
A burning smell on first use
Usually dust burning off after months idle, and normal for a few minutes. If it persists or smells electrical, shut it off and call.
A heat pump blowing cool air in heating mode
Sometimes normal during a defrost cycle. If it is constant, the reversing valve or the charge needs looking at.
The carbon monoxide alarm sounded

Furnace or heat pump — they fail differently
Which one you have determines almost everything about the diagnosis, and plenty of homeowners genuinely do not know.
A gas furnace burns fuel. Its common faults are ignition-related: a cracked hot surface ignitor, a flame sensor coated in residue so it cannot prove flame, a failed inducer motor, or a pressure switch that will not close because the vent is partly blocked. Almost all of these are repairs rather than replacements, and several are inexpensive.
A heat pump is an air conditioner running backwards, extracting heat from outside air and moving it in. Its faults are refrigerant charge, a reversing valve that will not shift, a failed defrost board or sensor, or a contactor and capacitor problem exactly like a cooling call. Heat pumps are common in this region because our winters are mild enough for them to work efficiently.
Many homes here also have auxiliary electric heat strips as backup on a heat pump. If your heat works but your electricity bill spikes, the heat pump may have failed and the strips may be doing all the work — an expensive fault that does not feel like a fault.
Hot surface ignitor
A common, inexpensive furnace failure. Fragile and consumable by design.
Flame sensor
Coats with residue and stops proving flame. Cleaning it often resolves a no-heat call entirely.
Reversing valve
Heat pump stuck in cooling. Sticks most often after months of not switching.
Heat strips carrying the load
Heat works, bill spikes. The heat pump has failed and backup resistance heat is covering for it.
The October test that prevents the December call
This is the single most useful thing we can tell you, and it costs nothing.
Some evening in October, before you actually need it, turn the heat on and run it for fifteen minutes. That is enough to reveal almost every fault that would otherwise surface on the first cold night — a failed ignitor, a dirty flame sensor, a heat pump stuck in cooling, a thermostat that lost its programming.
If it works, you have a working heater and a quiet winter. If it does not, you have a scheduling problem in mild weather rather than an emergency on a 34-degree night, and you will get an appointment far more easily.
Expect a burning smell for the first few minutes — that is dust burning off the heat exchanger after months idle and it is normal. If it persists beyond ten minutes, smells electrical, or the system shuts itself off, stop and call.

Safety, briefly and seriously
Gas heating equipment produces combustion gases, and those gases have to leave the building through an intact vent. A cracked heat exchanger, a blocked or disconnected flue, or a bird nest in a vent termination can put carbon monoxide into a house.
Every home with any gas appliance should have working carbon monoxide alarms, and they have a service life of their own — typically seven to ten years, printed on the unit. An expired CO alarm is not protection.
If a CO alarm sounds: get everyone outside, call the gas utility from outside, and do not restart the system. Then call us to find and correct the cause once the space is safe.
